Bad news first.
27% of agencies have already been asked by a client to lower their price because of AI. Not in 2030. This year. Agencies cut 8% of their people in 2025 and are forecast to cut 15% in 2026, on an average net margin of 13%.
Your client can see the sum. The retainer is $2,500 to $10,000 a month. The AI platform doing the production costs $49 to $500. They use the same tools you do.
And the work getting repriced first is content production, basic creative, and strategy that is the same deck with the logo swapped. The analysts' words: too exposed to services clients now perceive as automatable.
The good news is not ours either
Forrester surveyed a hundred ad leaders for 2026. What survives is being useful inside one specific business. Senior-led shops. Outcome pricing instead of hours.
Read that again. Useful inside one specific business.
That is the whole model, in three parts.
Part one: install once, get paid well to start
Everything in this series, you can install for someone else. The receptionist on their WhatsApp. The website that teaches the receptionist. The tracking that makes their ads count. Their own Second Brain OS, with your name on the configuration.
Real invoices:
- $2,433 for a WhatsApp booking agent with voice, file and image messages and CRM sync.
- $4,085 for an appointment-booking receptionist that self-updates when the founder publishes a newsletter, live on Instagram, WhatsApp, Telegram and web.
- $5,597 for a complete website build with analytics, forms, emails and a set of memories that makes the client developer-free.
Each was a morning of setup already done once, sold to a business that could not do it. Four to eight hours in reality. Five to ten working days on paper.
The clean part: the client has their own Second Brain OS account. Their credits, their bill, their data. They grant you access, you do the work, you invoice. You never carry tech support, and you can walk away without anything breaking. Compare that to reselling a white-label CRM where you are the IT department for life.
What stops clients doing it themselves is the label "I am not technical". By 2030, probably nothing. You are on a clock.
Part two: retain for the ads and the reading
Once the agents are in, the client does not need you to produce anything. They need an acting CMO bent on sales.
Two jobs remain human.
The ad. Once tracking is wired, the only variable left is the creative and the copy. That was never dead work. Fresh creative every month, tested against real purchases in the client's own CRM.
The reading. Every agent logs what it did. The receptionist booked 14, the Operator published 3, the Ads Agent paused one set and moved $200. Somebody reads that once a week and makes the call.
So the retainer is not "50 leads a month". It is "I make your ads, and I am the human who reads what the AI did and helps you decide". Businesses are owned by humans and sell to humans. Somebody has to be that human.
Part three: the maths
Four numbers on one spreadsheet tell you whether an agent is a hobby or a business:
- What it costs you to build one: your hours plus the Second Brain OS.
- What you charge: the one-time install plus the monthly retainer.
- How many clients to break even on your time. Usually one.
- What six and twelve months look like at that rate.
Four installs at around $4,000 is $12,000. Four fractional CMO retainers at $500 to $1,000 is $2,000 to $4,000 a month. No staff, no 13% margin, and the credits burn on the client's account, not yours.
The calculator is handed over in week one.
How we work together: live, in a group, every week
Starting 1 October 2026, four-week cohorts run every month until December. Live sessions, set up together, you ask, we answer, recordings are yours to keep.
The price is a quarter of what you could make from your first client: $4,000 plus $500 for a receptionist across five channels and a month of fractional CMO work.
You do not pay $1,100 upfront and hope. You pay $289 a week. At the start of each week you get the agents and automations for that week plus around 1,000 credits so they run. Cancel any time and keep everything you have been given.
- Week 1: your own Second Brain OS. Knowledge Work Coach, Remote Setup, Productivity Coach. The iPad Mini life, and the calculator.
- Week 2: your public face. The receptionist, the trainer, booking and the full appointment lifecycle, Clone Yourself, the Humaniser prompt and the voice masterclass.
- Week 3: the website. The free repo and the Website Operator that makes it live, with forms, the contact record, and the blog that teaches the receptionist.
- Week 4: ads, retainers and the sale. The Analytics & Ads Agent, creative and copy as the retainer, retainer models, how to price, how to pitch, how to hand a client their own account and invoice them.
Stick to the end and you have every agent in this series running on your own account, and the know-how to install each one for a client.
The one thing not included is server-side conversion tracking. That is the $2,500 done by hand, with you or with your client, and there is a commission for you when it happens.
After the four weeks? Nothing formal. No licence, no revenue share, no partner programme. You have the agents, the maths and the recordings. Go sell.
Book a call to join the October cohort. Bring the Air. Leave the Mac Mini.
A note on prices: every price in this series is the price inside its funnel, where each purchase unlocks the next. Bought on its own, outside the funnel, the same product can cost up to 30% more.
